Shower drain failures are rarely caused by the drain. They are caused by seven recurring installation errors, and six of them are avoidable with a five-minute check on site.
Mistake 1: Setting the drain level to the screed
The installer levels the drain to the screed, then tiles on top of it. The result is either a grate sitting below the tile surface with water pooling around it, or — after an over-correction — a grate standing proud as a trip hazard.
Correct approach: level to the finished tile line, marked on the walls as a datum. Check the datum in more than one place; floors are rarely perfectly level.
Mistake 2: Waterproofing stopped at the drain edge
This is the single most common cause of leaks. The membrane is cut around the drain body instead of being bonded continuously over the flange. Water reaches the membrane, cannot enter the drain, and tracks sideways beneath the body.
Correct approach: the membrane runs from the wall, over the flange, and terminates inside the drain. Prime the flange first. Follow one manufacturer’s system for membrane, primer and sealing accessories rather than mixing brands.
Mistake 3: Reducing the floor slope to make the drain fit
The drain is deeper than the available build-up, so the installer reduces the fall to squeeze it in. Water then pools at the far end of the shower, and in a level-access bathroom it reaches the doorway.
Correct approach: change the drain, not the slope. A low-profile or side-outlet body solves the problem the right way. See shower drains for thin floors.
Mistake 4: Fixing the drain directly to timber
On a timber subfloor, the drain is screwed to the floorboards. The floor deflects under load, the drain moves with it, and the tile above cracks or the waterproofing seal below breaks.
Correct approach: a rigid support independent of the flooring — a plywood packer or a noggin frame fixed between joists. The drain must not rely on the boards for support.
Mistake 5: Damaging the finish during tiling
Stainless steel scratches, and mortar residue sets hard. A grate left unprotected through the tiling stage is often damaged, then cleaned aggressively with abrasives, which makes it worse.
Correct approach: leave the protective film on until handover. Clean with non-abrasive products only. If mortar has set, use a proprietary cement residue remover compatible with stainless steel — not a scraper.
Mistake 6: No accessible hair trap
The drain is installed without checking how it will be cleaned. Debris accumulates, the drain blocks, and clearing it means removing tile or opening the ceiling below.
Correct approach: confirm before tiling that the grate lifts out by hand and the trap is reachable from above. In hotels and care facilities this is the difference between a one-minute task during cleaning and a maintenance call.
Mistake 7: Skipping the water test
Testing only after tiling means a leak can only be found by removing the floor. By then the cost is one or two orders of magnitude above the test.
Correct approach: flood test at membrane stage. Block the outlet, fill the shower floor with water, mark the level, leave for the period specified by the waterproofing manufacturer, and check for level drop. Photograph the test — useful evidence if a problem appears later.
The pattern
Look at these seven again. Six are about sequence and verification, not skill:

None of these require special equipment. They require the checks to happen in the right order — and the flood test, in particular, is a decision that either gets made or gets skipped.
